 Project Manager

INRTODUCTION

For my internship, I worked in NetEase Games, a world-famous game company. My internship period is from March 25, 2021 to July 16, 2021, for almost four months. I belonged to NetEase Games project management department, and was assigned to work in a game project that is under development and will be launched next year. The game I worked for is called Hidden World (隐世录), which is a large open world mobile game and is classified as the S-level project in NetEase Games. There are more than 400 people and 200+ artists in our team.


During my internship, as a project manager who was mainly responsible for the art production in game development process, I participated in the daily management of the game art related work, playing the role of a “manager”. Here are some of my main responsibilities:

  • According to the project objectives and the actual situation, assist to plan the milestones of game art production, and promote the realization of milestones.

  • Improve the efficiency of the game development process, ensure the smooth production of game art assets, and work in progress tracking and risk management.

  • Lead weekly meetings and check-ins for art department to ensure timely delivery.

  • Formulate rules for the project, regulate the behaviours of all game artists, and when there are conflicts, can take the initiative to mediate or solve problems.

  • Manage the outsourcing of art assets, issue outsourcing according to the digestion ability of the project, follow up the progress of outsourcing and help ensure the quality of outsourcing output.

  • Create ducomentations regarding progress and tutorials for tools in Confluence.

This position involves some professional knowledge about game development cycle and project management. I also learned the use of many tools, some of them are external tools (eg. Confluence, Redmine, Perforce and SVN), and also some in-house tools (eg. task tracking tool similar to Jira, and oursourcing management system). I can apply some knowledge I learned in digital media professional courses (such as game development, 3D modelling, animation, software life cycle, software project management, etc.) and broaden my understanding of the game industry.

TASK PERFORMED

First Month (3.25-4.24)
  1. Learn the basic concepts of project management (art production) and the use of various project management related platforms and tools, and understand the knowledge of all aspects of  art pipeline

  2. Participate in all kinds of meetings, and learn how to organize the meeting, arrange the venue and write minutes

  3. Establish contact with all parties in the project, be able to effectively communicate with them and solve the problems and conflicts in the project

  4. Learn to make daily and monthly reports with the help of mentor

Second Month (4.25-5.24)
  1. Master the use of various platforms and tools, independently complete the monthly evaluation regarding artists' habits and regulations, etc.

  2. Be able to organize the meeting independently and ensure the smooth progress of the meeting; Know when to organize the meeting in time to solve problems

  3. Independently make weekly and monthly reports, learn to summarize the current status of the project and find out the risk points

  4. Deeply experience the current version of game, and be able to output game analysis

Third Month (5.25-7.09)
  1. Be able to independently sort out the flow chart of the whole production pipeline of game art and issuing outsourcing, and have a clear understanding of all the processes involved in the work

  2. Observe carefully, find the deficiencies in the existing processes, and put forward the improvement plan

  3. Be able to assist in the reform of project management mode, and independently sort out the tasks left by the previous milestone and the progress of the next milestone

  4. Participate in the optimization of each art production management system of the whole company and the promotion of newcomer training, output meaningful documents for all other project managers to refer

REFLECTION

​Through this internship, I gained a lot of valuable knowledge, experience and skills, which can be summarized as follows:


Industrial game development pipeline and standard:

I had a deeper understanding of the real commercial game production process / pipeline and industry standards, for instance, I learned how to create game art asset from grey box to final ouput, what roles are involved in the game production, how to divide work and cooperate among different roles, and the quality of game art asstes need to achieve what kind of industrial standards in order to put into use.


Knowledge and experience of project management:

I learned some conceptual models of project management, such as waterfall model and agile model, and analysed how to optimize and improve these management models into a way suitable for current game project. At the same time, through the practice in a large game project, I have accumulated experience in game project management, and can deal with some unexpected situations in time.


How to use different project management tools:

During the internship, I learned to use a lot of platforms or tools, either in-house or external, through which I need to carry out daily project management. For example, the tracking system of managing tasks, the outsourcing system of confirming and viewing outsourcing, the Confluence of publishing documents, the project management information system of extracting data, etc. In addition, my ability to use office suite has also been greatly improved.


Communication skills:

In many cases I needed to check with various roles, so I also gained good communication skills in my work. I would like to communicate with others in a proper and polite way to get the information I need. Many game artists often came to me for help when they encountered problems, so I had to communicate with them patiently, analyse the current situation, and provide appropriate solutions. In the meeting, I also needed to actively put forward my own views and communicate with others. In addition to the oral communication skills, I also learned the written communication skills. I needed to transfer all kinds of information in the in-house communication software, and often wrote some documents for others to refer. 


Stress tolerance and multi-tasking ability: During my internship, I needed to work from 9:30 a.m. to 9:00 p.m., sometimes even later, because there were many work contents and almost all team members left company after 9:00. At the junction of the two milestones, I needed to face the pressure of progress and help to make a good plan as soon as possible, so the working pressure is a little high. But I have been able to better adapt to work pressure through self-adjustment. In addition, project management is often faced with the need to complete multiple tasks at the same time. For example, I may need to check the progress with many people in one day, hold meetings, write documents and deal with some emergencies.


Careful observation and careful logic: In the workplace, a very important point was careful observation. For example, I needed to observe the relationship between the parties around me, or what details of the current project need more attention, so that I could really become the "lubricant" / "bridge" of the project. In addition, I also learned the new way of thinking. When I sorted out the various processes and planed the steps to be taken in the future, I needed to have careful logic. Only when I have clear brain can I become a good project manager.


Planning and time management ability: A very important ability of project manager is to make plans and produce plans for a certain period of time in the future. I often participated in the formulation of plans, rules and regulations in my work, so I feel that my planning ability has improved a lot. In addition, I also needed to manage the time to ensure that the task will be completed before the deadline and supervise all artists to complete the task within the specified time.


Adaptability to new environment: It is not easy for me to leave school and classroom, put into a new working environment and immediately establish a correct working status. Through the internship, I know how to quickly adapt to a new fast-pace working environment, how to get close to my colleagues, so that I can quickly enter a good working status.


During my internship, I also encountered some problems. For example, at the beginning of my work, I needed to learn a lot of tools and knowledge in a short time. I felt a lot of pressure for a while and felt that it is very difficult for me to finish my tasks. However, after adjusting my mind and trying many times, I gradually accumulated experience and could complete the task more efficiently; When dealing with problems in work communication, I often met people who was not willing to cooperate with me. By consulting my mentor and thinking about their psychology, I adopted the correct way of communication, and finally made them understand me and cooperate with me successfully; Sometimes, because of the complexity of acquiring knowledge, I often forgot some details. In order to solve this problem, I often reviewed and passed on the knowledge to other interns to consolidate my memory. Although the emergence of these problems has increased the difficulty of my internship, it is precisely because of these difficult challenges that I can gain a lot of valuable experience and know how to deal with all kinds of situations in my work.
